How We Manage Quality Control for Sourcing Orders in China

Quality control is not something that should only happen when the goods are finished.

For sourcing projects in China, many quality problems can be prevented much earlier — during specification confirmation, sampling and production.

Whether I am working with furniture, building materials, beauty equipment or other products, I normally divide quality control into several stages.

1) Pre-Production Confirmation

Before production begins, the specifications need to be clear enough that both the buyer and supplier understand exactly what is being ordered.

  • Materials, colors and finishes
  • Dimensions and critical specifications
  • Samples and functional requirements
  • Packaging requirements

This sounds basic, but unclear specifications are one of the easiest ways for problems to appear later.

2) In-Process Inspection

I prefer not to wait until everything is finished before checking the goods.

Depending on the product, in-process inspection may include materials, structure, components, workmanship and assembly.

This is also the stage where substitutions or deviations from the agreed specification are more likely to be discovered before they become expensive to correct.

3) Final Inspection Before Packing

Once production is completed, the finished products should be checked for both appearance and function.

  • Dimensions and specifications
  • Function and mechanisms
  • Surface finish and workmanship
  • Accessories and quantities
  • Packaging

The exact checklist depends on the product. A salon chair, a cabinet, a piece of building material and a beauty device obviously require different inspection points.

4) Documentation & Shipment Release

Photos, videos and inspection findings should be documented before shipment.

If a problem is found, the goal is not simply to record it. The important question is what happens next: rework, replacement, price adjustment, acceptance or rejection.

Quality control is not just about finding defects. It is about protecting the buyer’s interests before the goods leave China.
